Key takeaways
- A KPI is a metric tied to a business goal. Rankings are a metric. Leads from organic search are a KPI.
- Five to eight SEO KPIs are enough. More than that and nobody reads the report.
- Pick at least one KPI from each layer: visibility, traffic, engagement, and outcome.
- Most SEO KPIs come from three free sources: Google Search Console, Google Analytics 4, and a rank tracker.
- Set a target and a review date for every KPI. A number without a target is just a number.
SEO KPIs are the handful of numbers that tell you whether your search work is paying off. KPI stands for key performance indicator. The word "key" is doing the work. You can measure a hundred things in SEO. Only a few of them tell you if the business is better off.
This guide is for marketers, agency staff, and founders who need to report on SEO and want to pick the right numbers. You will get a table of the SEO KPIs we recommend, what each one tells you, and exactly where to pull it from. You will also get a short process for choosing yours and examples for three kinds of sites.
What are SEO KPIs?
SEO KPIs are measurable values that show how well a website performs in organic search against a business goal. Common examples are organic traffic, keyword rankings, click-through rate, conversions from organic search, and backlinks. A good SEO KPI has a target, a data source, and a clear link to revenue or leads.
The last sentence is the test. If a number has no target, it is not a KPI yet. If you cannot say where it comes from, you cannot trust it month to month. If you cannot explain how it leads to money, someone will ask why they pay for it.
KPIs vs SEO metrics: what is the difference?
A metric is anything you can measure. A KPI is a metric you have chosen to steer by. Every KPI is a metric. Most metrics are not KPIs. You will hear the wider set called SEO performance metrics or just SEO metrics.
Take keyword rankings. The position of one keyword is a metric. The number of target keywords in the top 3, with a goal of 25 by December, is a KPI. Same data, different job. The metric tells you what happened. The KPI tells you whether you are on track.
This matters for reporting. A report full of SEO metrics feels thorough and says nothing. A report built on five KPIs with targets answers the only question the reader has: is this working? Our SEO report template guide shows how to lay those five out.
The SEO KPIs that matter, and where to get them
Here are the 12 we see used well most often. They are grouped in four layers, from what Google shows to what the business earns. Nobody needs all 12. Pick from each layer.
| KPI | Layer | What it tells you | Where to get it |
|---|---|---|---|
| Keywords in top 3 and top 10 | Visibility | Whether your target pages are close enough to get clicks | Rank tracker |
| Average position for target keywords | Visibility | The direction of travel across a whole keyword group | Rank tracker, Search Console |
| Impressions | Visibility | How often Google showed you at all. Rises before traffic does | Search Console |
| SERP features won | Visibility | Snippets, People Also Ask boxes, and local packs you hold | Rank tracker |
| Organic clicks or sessions | Traffic | How many people arrived from search. The core traffic KPI | Search Console, Google Analytics 4 |
| Organic click-through rate | Traffic | Whether your titles and snippets earn the click at a given position | Search Console |
| Organic traffic to key pages | Traffic | Whether the pages that make money are the ones growing | Google Analytics 4 |
| Engagement rate or time on page | Engagement | Whether visitors found what they came for | Google Analytics 4 |
| Pages per session | Engagement | Whether internal links move people deeper | Google Analytics 4 |
| Conversions from organic | Outcome | Leads, sales, or sign-ups that came from search. The KPI clients care about | Google Analytics 4, CRM |
| Organic conversion rate | Outcome | Whether the traffic is the right traffic | Google Analytics 4 |
| Revenue or pipeline from organic | Outcome | The dollar value of the channel. The KPI executives care about | Google Analytics 4, CRM, finance |
Two supporting metrics deserve a mention even though they rarely make the KPI list. Referring domains tell you whether your link building works. Site health score tells you whether technical problems are piling up. Track both. Report them in a smaller section, not as headline KPIs.
One caution on search volume. It is useful when choosing keywords, but it is an estimate, and it is not a performance metric. Read our guide on what search volume is before you build a KPI on it.
27.6%
Average click-through rate for the first organic result in the Backlinko CTR study. Position matters because clicks fall fast below it
2.5s
Largest Contentful Paint threshold Google calls "good" for Core Web Vitals, per web.dev
5 to 8
The number of KPIs we recommend per site. Enough to cover each layer, few enough to read
How to choose your SEO KPIs in six steps
The process below takes an hour with the client or your manager in the room. Do it once, then leave the list alone for at least six months.
- 1
Name the business goal in one sentence
More demo requests. More online orders. More ad revenue from page views. Write it down. Every KPI you pick must be a step on the path to that sentence.
- 2
Pick one outcome KPI
This is the number closest to the goal that you can measure. Usually leads, sales, or revenue from organic search. Set it up in Google Analytics 4 as a key event first, or you will have nothing to report.
- 3
Pick one or two traffic KPIs
Organic sessions overall, and organic sessions to the pages that convert. Search Console clicks work too. Use one source per KPI and stick to it, because Search Console and Analytics count differently.
- 4
Pick one or two visibility KPIs
Keywords in the top 3 or top 10 is the most useful. Track them from the country and city your customers search from, with a rank tracker that stores the history. Impressions in Search Console is a good second, because it moves before clicks do.
- 5
Add one health metric
A site audit score or count of open technical errors. It is not a KPI in the strict sense, but it warns you when a technical problem is about to hurt every other number on the list.
- 6
Set a target and a review date for each
Write "25 keywords in the top 3 by December 31, up from 14." Not "improve rankings." Then pick the date you will review the list. Monthly for reporting, quarterly for changing the targets.
SEO KPI examples for three kinds of sites
The right KPI for SEO depends on what the site is for. Here are three common cases and the five or six numbers we would pick for each.
Lead generation site (agency, law firm, B2B software)
- Form fills and calls from organic search
- Organic conversion rate
- Organic sessions to service pages
- Target keywords in the top 3
- Local pack positions, if the business serves a city
E-commerce store
- Revenue from organic search
- Organic transactions and average order value
- Organic sessions to category and product pages
- Category keywords in the top 10
- Product pages indexed vs product pages live
Publisher or blog
- Organic page views
- Ad revenue or affiliate revenue from organic
- Impressions and click-through rate in Search Console
- Featured snippets and People Also Ask boxes held
- Engagement rate and pages per session
Technical SEO KPIs
Technical SEO KPIs measure whether Google can crawl, index, and load your site without trouble. They rarely go in the client summary. They belong on the SEO team's own dashboard, because a technical problem drags every other KPI down within weeks.
- Indexed pages vs pages you want indexed. From the Search Console Pages report. A gap means Google cannot find or will not keep some pages.
- Core Web Vitals pass rate. Share of URLs rated "good" in Search Console. Google publishes the thresholds: LCP under 2.5 seconds, INP under 200 milliseconds, CLS under 0.1.
- Crawl errors and broken links. Count of 4xx and 5xx responses found by a crawl. Target is zero for pages that matter.
- Site health score. A single number from a site audit tool, useful as a trend line.
- Pages with missing or duplicate titles and descriptions. Cheap to fix and easy to count.
New KPIs for AI search
AI answers now sit above the classic results in many searches. Google has AI Overviews. ChatGPT, Gemini, and Perplexity answer questions with no results page at all. Classic SEO KPIs do not see any of this, so teams are adding new ones.
The most useful so far are brand mentions in AI answers for your target questions, and the sentiment of those mentions. A visibility score that combines how often and how prominently you appear is a good summary number. Our AI search visibility tool measures mentions, context, sentiment, and a 0 to 100 visibility score across several AI models, with competitor comparison. Treat these as early KPIs. The measurement is newer and noisier than Search Console data, so watch the trend rather than any single week.
For a deeper look at how AI Overviews change click behavior, see our guide on AI Overviews.
SEO metrics to stop reporting
- +Report conversions and revenue from organic first
- +Track rankings for a fixed keyword list from a fixed location
- +Use one data source per KPI, every month
- +Show trend lines over 12 months, not single-month snapshots
- +Pair every visibility KPI with a traffic or outcome KPI
- xReport domain authority or domain rating as a KPI
- xReport total keywords ranking, which rises with any new page
- xReport bounce rate without a goal it affects
- xReport backlink counts without quality or relevance
- xChange the KPI list every month to show good news
Domain authority is a third-party estimate of link strength. Google does not use it. Track it if you like, but never promise a client you will raise it.
How to read an SEO KPI report without fooling yourself
People ask how to measure SEO performance as if there were one number. There is not. There is a short list, read with three habits. First, compare to the same month last year, not just last month. Search has seasons. A 15 percent drop in July may be normal for your industry, and a 5 percent gain in November may be a bad result.
Second, read the layers together. Rankings up but traffic flat usually means a SERP feature or an AI Overview is taking the clicks. Traffic up but conversions flat means the new visitors are the wrong ones, or the page is not built to convert. Each layer explains the one below it.
Third, watch the trend, not the point. Daily rankings wobble. Weekly traffic wobbles. A KPI moving in one direction for three months is a signal. A single bad week is a note. If you want these numbers on one screen instead of in five tabs, our SEO dashboard guide walks through building it.
